How to convert COD orders to prepaid, and how much to offer
Every prepaid order is one that cannot be refused at the door. That is why stores nudge COD buyers to pay online. The hard part is deciding what to offer, because an incentive given to someone who would never have returned the parcel is money lost.
This guide gives you a simple way to size it. The numbers in the example are illustrations; use your own.
When to ask
The best moment is the COD confirmation message, right after the order. The buyer is engaged and the payment link can sit in the same chat. Asking again on the day of delivery rarely works; by then they have planned to pay cash.
The formula
The most an incentive should cost is: cost of one return × chance a COD order is returned. The cost of one return is shipping out, shipping back, and any packaging or handling you lose. The chance is your own RTO rate for COD orders, from your last few months of data.
A worked example
| Input | Example value |
|---|---|
| Shipping out | ₹60 |
| Shipping back | ₹60 |
| Cost of one return | ₹120 |
| COD orders returned | 1 in 5 |
| Break-even incentive | ₹120 × 1 in 5 = ₹24 |
In this example, on 100 COD orders you expect 20 returns costing ₹2,400. If you offer ₹25 and 30 buyers switch, you spend ₹750 and avoid about 6 returns, saving ₹720: slightly worse than doing nothing. Offer less than ₹24, or target the offer, and it pays.
Make the incentive smarter
- Target it. Offer it on orders that look riskier in your data, such as first-time buyers or high-value carts.
- Use non-cash value. Faster dispatch or a free small item can cost you less than a discount.
- Make paying easy. A payment link in the chat converts more than a link to a checkout page.
Where the incentive should appear
Put the incentive in the confirmation itself, next to the Pay now button, so the buyer sees the trade-off at the moment of choice. Repeating it on the delivery day rarely changes minds, and showing it at checkout instead can reduce how many people choose COD in the first place, which is a different decision with its own maths.
What buyers worry about when paying online
- Will it arrive? Show your delivery record or reviews in the same chat.
- Can I return it? State your return policy in one line.
- Is the link safe? Use a recognised payment gateway and say which one.
- What if I change my mind? Say how refunds work for prepaid orders.
Answering these in the confirmation converts more COD buyers than a bigger discount, and costs nothing.
Payment link checklist
- The link opens on a phone without logging in.
- The amount matches the order, after any incentive.
- Paying updates the order to prepaid automatically, or your team checks within the hour.
- The buyer gets a payment confirmation in the same chat.
Measure it
- Record how many COD buyers were offered the switch.
- Record how many switched.
- Compare return rates for COD orders before and after you started.
- Work out the incentive spent against returns avoided each month.

Frequently asked questions
How do I convert COD orders to prepaid?
Offer the switch in the COD confirmation message, with a payment link in the same WhatsApp chat, and a small incentive if your numbers support one.
How much discount should I offer for prepaid?
At most the cost of one return multiplied by the chance a COD order is returned, using your own data. In our illustrative example that is ₹24.
Does offering a prepaid discount always save money?
No. If the buyers who switch would rarely have returned the parcel, the incentive can cost more than it saves. Target it and measure it.
